TE-CRG-CE OMP Meeting 06 / 11 / 2014TE-CRG-CE OMP Meeting LS1 consolidation : what we have done ? -LHCA consolidations -(Elec motor protection, turbines PLC, entire speed signal loops, power controller EH, ……..) -LHCB consolidation (vacuum box, power controller,ventilation, some electronics…) -QURC (AL & Linde) (new linde type AMB & new VFD for both plus redundancy of all tension 24 vdc, 48 vdc and 110 vdc) -24 VDC redundant (underground only) -CPC6 upgrade -R2E (LHC tunnel + QURC P4) -ATLAS & CMS redundant cp -ATLAS Dewar -24 VDC redundant (only ATLAS Argon and CMS) -CPC6 upgrade

TE-CRG-CE OMP Meeting 06 / 11 / 2014TE-CRG-CE OMP Meeting LS1 consolidation : what happened ? Main strategy : w.r.t the problems encountered in Run1 mitigation solution to be applied. A) Technical project must be prepared in advance (technical study, electrical schemas equipment's provision, technical procedures) 1 years before LS started.. But budget and manpower??? B) Identification of resources trough a XLS files (LHC & LHC Detectors) with // minimal support to the non LHC activities. Operator help great (hiring process also good with work tasks presentation and voluntary application). C) Clear manpower difficulties w.r.t. consolidation projects foreseen. No margins for problems. E) Planning divided into 3 slots with [LHC Detectors + LHC + LHC Detectors] in order to minimize manpower problems and maximize time allocation on equipment to be work on. F) Sometime difficulties encountered on last minutes not planified support requests (refer to point C)

A)Technical project prepared not 100% detailed; B)Final quality check missing or very late for planning reason; C)Point operation team not in the loop for overlapping and training on new solution installed not done; D)Commissioning not taking into account LHC request and process need; E)Sometime working in high stress environment; F)CPC6 cope with cold-down planning of the LHC sector but not with some consolidations which were supposed to take into account => 2015 redeployment.

A)Technical project went ok with no major issue or delay; B)After a initial start up time technical team went on a high nominal production rate; C)Planning tasks has not changed much w.r.t. the prevision; D)Re-start commissioning very short w.r.t. modification applied;

TE-CRG-CE OMP Meeting 06 / 11 / 2014TE-CRG-CE OMP Meeting Conclusion LS1 consolidation The LS1 consolidations tasks went well. The manpower identification was underestimate but help from operators was crucial in order to maintain schedule. Main coordination should be reinforced for LS2. The main strategy applied paid-off: - Anticipation for technical preparation as much as possible and prototype installation only; - Division in temporal area (splitting LHC detectors time allocated) [LHC det - LHC - LHC det]; The consolidation exercise was very effective and in the Run2 we should see clearly the effect of all this work done.

TE-CRG-CE OMP Meeting 06 / 11 / 2014TE-CRG-CE OMP Meeting Maintenance : attentes futur contrat & LS2 LS1 projects review: feedback on projects and lessons learned Date: Monday 1 st June 2015: 14:00 – 18:00 Goals of the review: Report about the LS1 consolidation projects with the objective to Estimate the performance with respect to the planned baseline for technical performance, schedule, and budget. Qualitative and quantitative description of “what went well” and “what did not go so well” Extract “lessons learned” to improve future projects Produce an executive summary of the review to prepare future improvements For the assessment, the feedback by project engineers should cover (with a description and critical assessment with suggestions for improvement): Preparation phase Technical preparation of the project (specification documents, technical developments, preparation of orders, diagnostics, etc.) Project management aspects: project structure, WBS, identification of stakeholders, schedule, definition of tracking tools, resource estimation, project integration, risk assessment, documentation, quality assurance, etc. Safety aspects Work execution phase Technical aspects, difficulties encountered, etc. Internal organization and coordination within the group and with other teams Logistic aspects, transport Personnel management Quality assurance, traceability and documentation Project reporting and tracking, dashboards, etc. Commissioning and project closing phase Commissioning Preparation of commissioning phase Coordination with operation teams Correction of non-conformities Project closing Documentation, as built documents, ECRs, QA records, storage of spares, etc. Identification of future consolidation
