WIR SCHAFFEN WISSEN – HEUTE FÜR MORGEN Transition to user operation Didier Voulot :: Paul Scherrer Institut SwissFEL Commissioning Workshop, 22 March2016

Large fraction of time not SASE delivery: Machine studies, tuning, maintenance, commissioning… Many modes of operation / specific set- up for each user / frequent parameter changes Long and complex tuning procedures Need involvement of FEL experts Typically lots of machine studies (Also need time to switch between users on a beamline) FEL Operation Page 2 Data courtesy K. Honkavaara

PSI operation model Limited number of operators on shift: 3 operators for 3 machines Full-time operators (21 FTE) SLS, HIPA, PROSCAN = single-mode machines Most of the time ‘cruise control’ operation Aim for SwissFEL High level of availability (SLS) Optimized manpower effort Make use of operation personnel (i.e. do not rely on machine experts) PSI Operation Model Page 3

Increase number of operators (Memorandum by A. Mezger, ) Fourth operator on shift Two shifts per day, no weekend shifts Extra manpower: 3 FTE Run with fixed parameters Run with fixed settings for one experiment Schedule beam changes and tuning Automatize operation Robust, fail safe, easy to handle high level software applications Operation should not require knowledge of specific details or programming skills SwissFEL Operation Page 4 Some questions Can settings be fixed in advance? Can changes be scheduled? Do we allow retuning outside working hours? What can be changed? Who will do it? Users / Operators on shift / On-call experts? Rules for calling on-call experts? User needs? → Experience from other FEL facilities (DESY, SLAC, SACLA) Stability/reproducibility of the machine? → Experience from commissioning

Motivation Many modes of operation, frequent mode switch, many stakeholders… Need good coordination Tasks Single point of contact for the accelerator, on-call for one week (24/7) Coordinate operation: operational planning, mode changes, interventions… Technical coordination, follow-up of technical problems, coordination of technical groups Follow-up of open actions, document technical issues, operational problems Expertise Machine experts with some overview knowledge of FEL people Test the scheme during commissioning Run coordinator Page 5

Responsibilities / Decision making Page 6 Night and weekend Different level of decision: Affects one shift -> shift leader Affects several shifts -> run coordinator Longer time scale -> SwissFEL management … Beamline scientist: One per end-station Represents the experiments Equipment/Service groups: On-call service Provide the technical support Decision Continue with degraded performance or limitations Interrupt beam time for repair Change of planning/reschedule Stop operation until next working day Run coordinator: Weekly service (best effort) Represents the machine Operation: Shift 24/7 Operation, tunnel access Call up of experts Grant access to control system

Test the scheme during the commissioning -> How?  Start with a few friendly coordinators to test the scheme  Progressively extend to more people Operation run coordinator = commissioning run coordinator?  User operation -> Scheduling issues + Technical issues -> Beamline scientist -> physics  Commissioning -> Role of run coordinator -> Overview of commissioning plan Run coordinator during commissioning Page 7

On-call service Page 8 Laser systemsSwissFEL – 1610 New for SwissFEL. At the beginning the gun laser and laser heater. Starting with the pilot experiments September 2016 the pump laser must be added. See as well annex 4.1 Photon diagnosticsSwissFEL – 1620New for SwissFEL. For the photon diagnostics required for the undulator optimization Machine physicist GFA - ABK – 8410 Specific for SwissFEL. Mainly machine expert (restoring working point, feed back operation, diagnose source of operation anomalies…). In some case synergies with SLS experts possible. Controls GFA – ABK – 8430 Extension of existing. Control hardware, applications and infrastructure. RF GFA – ABK – 8450 Extension of existing. Accelerating modules (power station to cavity) RF-LLE GFA – ABK – 8460 New for SwissFEL if additional to RF. For SLS ensured by the RF on-call service. Could be problematic by SwissFEL due to the high specialization Diagnostics GFA – ABK – 8440 Extension of existing. Note: at SLS divided between: general, orbit feed back & BPM, Multi-bunch feed back) Timing and synchronizationGFA – ABK – 8440 (8447)New for SwissFEL. Specialized service provided by the diagnostic section) VacuumGFA – ATK – 8860As existing - SLS vacuum OK HallendienstGFA – ATK – 8810As existing SULOG – ASI – 9460As existing Water coolingLOG – AIE – 9360As existing Power suppliesLOG – AIE – 9320As existing PLC systems (Steuerungssysteme) LOG – AIE As existing since January Especially important in the initial phase of the commissioning (PSYS, LAC, machine protection) Table 2: Summary of the required on-call services for the SwissFEL accelerator facility. “… the provisional to final implementation of the on-call service for SwissFEL must be discussed and organized with the concerned groups.” ALFRESCO\Projects\SwissFEL\Facility\TP Injector\SwissFEL 6 GeV\0-On call requirements

Shutdown cycle Shift cycle Operation: 3x8h (6h-14h-22h) Physics: 2x12h (7h-19h?) Coordination meetings Daily meeting  Change of parameters/retuning  Planned interventions  User feedback/request Weekly meeting  Hand-over of coordination to the next coordinator (weekly summary)  Planning of technical stops Weekly slot for planned technical stops E.g. Wednesdays 7h -15h If an intervention is needed it is scheduled during this time, if not continue operation Operation organisation Page 9

Page 10 Wir schaffen Wissen – heute für morgen Adapt to FEL constraints Need to be compatible with present operation model Plan for transition Increase of manpower needed Some organisational measures To be tested during commissioning
