24 A+ assessment TOOL

25 A+ Assessment Upon completion of this section you will:
Comprehend the benefits of utilizing the A+ Assessment and planning tools as a site team. State the benefits of employing healthy eating and physical activities in programs to bring awareness to leadership staff. Assess your ability to identify barriers that affect plans to employ healthy eating habits and physical activity in child care programming. Complete a practice gap and capacity building assessments for your site with your team. Develop a practice action plan using the A+ Action Plan Tool. Recognize who is accountable for delivering on tasks. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

26 Site Directors and Program Directors
A+ process team Key Decision Leaders Who: Program, branch, corporate, and community leaders What: Promote, support, and recognize the steps sites take with A+, no matter how long the process takes. Site Directors and Program Directors Who: Staff who oversee multiple programs What: Work collaboratively on Action Planning to outline what sites need to do to achieve and sustain the Healthy Eating and Physical Activity Standards. Site Directors Who: Staff who oversee the program What: Collect and share information about their site’s physical activity and healthy eating practices using a series of tools. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

27 a+ Process | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

28 awareness Awareness is about the importance of the HEPA standards being fostered among: Program staff Site Directors Program Directors Key Decision Leaders It’s achievable! HEPA Standards are impactful! HEPA Standards are important! | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

29 Are you ready? Give yourself a YES if:
We know why the HEPA Standards are important. We understand we are starting a guided process for achieving the HEPA Standards. We completed some baseline training or assessment work such as the Community Healthy Living Index, Change Your Environment – Area 6 and 7, and /or Food & Fun Afterschool Curriculum. Now that we understand the importance of the issue, we are ready to commit to the work. If YES, your site is ready to move to Assessment, a guided, action driven process that asses current practice and capacity building needs.  If NO, work on: Increasing awareness of how physical activity and healthy eating affect health and development. Understanding and addressing resistance to the idea that child care programs have an important role in promoting physical activity and healthy eating. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

30 A+ assessment tools | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

31 Assessment review activity
INSTRUCTIONS: Refer to the sample assessment. Work with a partner and together identify the following: Is it clear which HEPA Standards are not being met? Are the capacity building needs identified? | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

32 Is your assessment complete enough?
ACTIVITY INSTRUCTIONS: Once finished reading through the questionnaire, meet with your partner and discuss how your current program would measure up against this assessment. You have 10 minutes. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

33 Is your assessment complete enough?
Give yourself a YES if: We know which HEPA Standards we are not meeting. We know which HEPA Standards we want to start with. We have identified specific capacity building needs. We have met with our Program Director. If YES, you site is ready to move to Action Planning. Using the information gathered on your Assessment, set up a meeting with you Program Director and/or other key decision leaders to begin work on Action Planning. If NO, look over your Assessment closely and see if you can identify what your site needs to do to complete the missing steps. This is also a good time to meet with your Program Director for assistance. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

34 a+ Process | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

35 A+ Action Planning | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

36 Action planning – step 1 SITE AND PROGRAM DIRECTORS WORK TOGETHER ON ACTION PLANNING ACTION PLANNING IS: Planning, communicating, and implementing improvement plans based on Assessment. Thinking reflectively. A Process that allows sites to create action steps that address their gaps and capacity building needs. Is identifying what might be done differently. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

37 Action planning – Step 2 Site directors and program directors work together to organize the information gathered on the Assessment and begin Action Planning. There should be site specific and program level planning. Action Plans will help close gaps in program practices and capacity building needs. Action Plans should be as simple as possible but as detailed as necessary. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

38 Action planning – Step 3 Action Planning is communicating how your site will translate, put into action, or proceed with a healthy eating or physical activity change. While Site Directors may start A+ on their own, action planning happens as a team. Program Directors and/or other key decision leaders help sites develop Action Plans that identify site-specific and/or program-specific plans within it. Without an Action Plan, staff might not think about what happens next. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

39 Action planning – Step 4 Action Plans need to:
Say who will be expected to implement the action step. Address how the Program Director will encourage staff. Where you can collaborate: Check the likelihood that the proposed action will get done. Make sure the proposed completion dates are realistic. Determine any cost (person and/or monetary) associated with the proposed action. Evaluate progress on the proposed action. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

40 Action planning – delegation strategies
Explanation Demonstration Listening Correction when necessary Repetition | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

41 Action Planning BENEFITS OF ACTION PLANNING:
Identify where you are starting from using the information gathered on the Assessment. “How far away are we from our goal”? Create a path to where you want to be—either site or program goal. “What will help us be successful”? Establish benchmarks that keep you on your path, i.e., periodic reporting, coaching and mentoring. “How can we maintain and monitor progress”? Help figure out what and where the challenges are. “Ideas about our potential challenges”? | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

42 A good action plan Address gaps and capacity building needs identified on your Assessment. Include simple action steps that map how your team will meet the HEPA Standards. Steps should be clear, realistic, measurable, and observable with target completion dates. Identify people responsible for each action step. Include how kids can also be part of the change. Be flexible and change if necessary. Feel “right”—inspire commitment and motivation. Be timely. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

43 Sample action plan PROVIDE QUALITY DAY CAMP EXPERIENCE
Sample topic Specifically addresses the capacity building needs noted on the Assessment. Action steps are clear, realistic and measurable. PROVIDE QUALITY DAY CAMP EXPERIENCE Notes from Assessment: need more kid feedback; identify to parents all certified staff; communication with parents could be better ACTION PERSON/S RESPONSIBLE TARGET DATE Conduct week end survey with campers. Henry Every Friday All First Aid/CPR certifications up to date and on file Jill June 30, 2010 Create session newsletter about what is happening that week Colin w/kids Bi-weekly Fridays Assign two campers to attend portion of staff meeting Program Staff Once weekly Observable target completion dates. Identifies person(s) responsible for each action step. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

44 Action plan activity INSTRUCTIONS: Work in 4 teams of 3-4.
Role-play the role assigned to you by your trainer Given your scenario, develop an action plan using the A+ Action Plan tool for your scenario. Scenarios: Team 1: Water not primary beverage Team 2: Lack of space in facility for physical activity Team 3: No refrigeration for healthy fresh fruits and vegetables. Team 4: Staff using TV as a reward for kids | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

45 a+ Process | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

46 accountability Means someone is tasked with
monitoring progress on Action Plans monitoring sustainability of achievement Is ongoing throughout A+ and is most important once your Action Plan is created. Is a sense of shared responsibility for progress that develops at the site and program level. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

47 Accountability happens when…
Participating staff share information with each other and with stakeholders (parents, children, school personnel, etc.). Directors, at different levels, facilitate knowledge sharing through regular staff meetings, social gatherings, and online methods. Progress or lack there of triggers positive feedback and knowledge sharing. Supervisors hold individuals responsible for practice change. Other key decision leaders are invited to staff meetings and progress is shared. Regular staff meetings keep staff informed and involved, and are used to celebrate progress. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

48 Accountability & Coaching
Coaching is a process to guide you to discover the best way to accomplish a goal successfully. Coaching doesn’t mean “tell them what to do”. Use your Listen First skills. Suspend what you know. Have a willingness to try. Ask open-ended questions (who, what, when and where). | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

49 Accountability: key decision leaders
Follow up and follow through using staff meetings, , or casual conversation. Your behavior reinforces that this is important. Explain that change presents opportunities as well as difficulties. If you hear some sites are experiencing difficulty, check in with the Program Director to learn more. Remember if implementation is not important to sites and programs, and there are no consequences for lack of progress, you can expect low results. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

50 Accountability: key decision leaders
Involve Program Directors in thinking about solutions. Ask Program Directors and other staff how things are going. Provide information that shows you too, have thought about barriers. Remind Program Directors to start where they can; there is no need to “fix” everything at once. Review how this will affect the programs. Remind staff of the HEPA Standards and their benefits. Share success stories. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

51 Accountability: practical steps for key decision leaders
Include progress on A+ as part of regular staff meetings. Send an expressing your support. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

52 Accountability program directors – step 1 : Communication
Encourage open and safe communication with sites about how the change process is going. Create a learning environment by asking these open ended questions: What have you tried so far? What has surprised you? What is your site struggling with? What are your next steps? What modifications does the Action Plan need at this point to be complete? Make the case that implementing the YMCA Healthy Eating and Physical Activity Standards needs to continue even when some might want to give up. State your conditions of satisfaction. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

53 Accountability: Program directors – step 2: IMPLEMENTATION
Be specific about what you want Site Directors to do regarding implementation. Praise Train Frequently Ask Conduct Recognize Support & work together Follow through. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

54 Accountability: program directors – Step 3: OVERCOME BARRIERS
Be on the lookout for potential barriers, and listen to staff when they describe challenges. Invite staff to share their perspective on accountability. Use Action Plans to frame discussions about how sites are doing. Does the Action Plan need to be revised? Provide information that shows you, too, have thought about barriers. Remind them to start where they can; you are not looking to “fix” everything at once. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

55 Accountability activity
INSTRUCTIONS: List out the responsibilities that you think occur in the first three steps involved in a Site Director’s role in Accountability. Select a spokesperson and a timekeeper. Teams have 10 min to discuss and generate the responsibilities for each step. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

56 Accountability site director & TEAM step 1: communication
Directly and clearly state to your staff that implementation is happening. Follow up and follow through using staff meetings, , or casual conversation. Your behavior reinforces that this is important. Remember if some staff are experiencing difficulty, check in with them to learn more. Remember if implementation is not important to to staff and there are no consequences for lack of progress, you can expect low results. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

57 Accountability site director & TEAM step 2
Be specific about what you want all staff to do regarding implementation. Praise staff for role modeling healthy behaviors. Train new staff on the importance of the YMCA Healthy Eating and Physical Activity Standards. Frequently Ask staff how they think the site is doing. Conduct the A+ Assessment a few times a year to monitor progress, and share results at staff meetings. Have a system in place to recognize backsliding and address it right away. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

58 Accountability site director & TEAM step 3
Let others know how things are going. Share with your Program Director a recent experience “Manage Up”, meaning talk about your progress When facing a barrier, be pro-active. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

59 a+ Process | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

60 achievement

61 achievement PHYSICAL ACTIVITY
Continuously monitor quality two-three times a year. Limit screen time to homework or games that promote activity. All children receive equal access to fun, physical activity. Have healthy eating and fun physical activity posters without marketing messages. Build healthy relationships with kids and parents/caregivers. Everyone has a role. Address forward momentum of the action plan. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

62 achievement HEALTHY EATING
Continuously monitor snack menus 2 to 3 times per year. Build healthy relationships with all kids. Everyone has a role. Address forward momentum of the action plan. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

63 What fosters achievement
Use Food and Fun Afterschool Curriculum to support activities and to engage parents. Organize a Parent Advisory Council to help maintain success. Host Night Out Events for parents. Staff are positively recognized for modeling healthy behaviors. Sites are rewarded for providing a healthy environment. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

64 Achievement: program directors
Recognize sites during staff meetings for making positive changes. Praise positive progress. Share your own experiences when you saw kids being physically active and eating healthy. Remind staff, often, that those who work to solve problems are more highly valued than those who merely label them. (Mager & Pipe, 1997) | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

65 Achievement: site directors & tEAM
Recognize staff during meetings for making positive changes. Praise positive progress in after action reviews. Mention your own experiences in creating a healthy environment. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

66 Good to know throughout A+
Share your experiences in seeing implementation of HEPA Standards in your program. Sites are less likely to achieve success if implementing the Healthy Eating and Physical Activity Standards doesn’t matter to the staff. Knowing there are consequences for lack of action increases likelihood that work will get done. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

67 A+ Keys to success Programs that will benefit from A+
Want or need a guided process for health promotion designed for your program. Strong and supportive executive leadership as well as a champion. Effective support team tasked with coordinating A+. Commitment and support for A+ and for health promotion among staff across your site. Teamwork promotes program improvement when the process is inclusive, non-blaming and teams are open to new ideas. Critical to reducing obesity and chronic disease in the US. | BUILDING HEALTHY PROGRAMS FOR KIDS: HEPA STANDARDS TRAINING | ©2012 YMCA of the USA

68 A+ time commitment and tools
